First contact with a lead in 30 seconds instead of 4.5 hours
Key results
- 4.5 h → 30 s to first contact
- 2–3k leads a month
The challenge
Edu4u is a UK-based agency that recruits students for universities. The market is brutally competitive: a prospect who fills in one form usually fills in several, and the agency that gets them on the phone first is the one that ends up placing them. Speed-to-lead counts for more than the pitch. With 2,000–3,000 leads per month coming in from Meta and Google campaigns, every minute of delay cost money.
Average response time to a new lead was around 4.5 hours. The ads ran at full capacity and spend kept growing, but conversion couldn't keep up. Most prospective students dropped off before anyone from the team could call back, and other agencies reached them first.
What they tried before us
Edu4u had already hired another agency to build exactly this: automated first contact and a CRM that worked. The delivery was sloppy:
- The CRM was a mess of duplicates, empty fields and inconsistent lead statuses. The sales team couldn't tell who had been contacted and who hadn't.
- Nobody could see what happened to a lead after the form was submitted.
Edu4u was paying twice: for the ads and for a system that barely worked. They came to us skeptical, because they had already seen what "Voice AI" looks like when it's half-built.
How it works
We deployed Voice AI connected to a CRM we rebuilt from scratch. The flow:
- A lead fills out an ad form on Meta or Google.
- Within seconds, Voice AI places the first call, qualifies the lead in a natural conversation and collects the main details.
- Qualified leads go straight into a consultant's calendar, with the full call transcript logged in the CRM.
- Every lead has a clear status, an assigned owner and a contact history, with no duplicates and no lost records.
At 2–3k leads a month, reliability came first, because every dropped call is lost money. The rollout took 3 weeks. It covered the ad platform integrations, training the voice model on education-specific vocabulary, the CRM rebuild and onboarding the team.
What changed
The system now runs 24/7, so leads that arrive at night or on weekends no longer wait until Monday morning. The CRM is the single source of truth: the sales team knows the exact status of every lead without digging through spreadsheets. Instead of chasing problems at the form level, the Edu4u team spends its time talking to leads that are already pre-qualified and far more likely to convert.
