n8n vs Zapier: flat-cost automation vs per-task billing
These are the two extremes of the category: Zapier is the most managed and most expensive way to automate, n8n the most technical and the cheapest at scale. Self-hosted n8n charges nothing per execution and costs only the small server it runs on, while Zapier meters every successful app action in every Zap, with paid plans from $19.99 a month billed annually.
TL;DR verdict
Zapier if you want to start today with no technical staff. n8n once volume, data control or AI depth matter more than convenience: the server costs less than any Zapier tier, and executions stop being a line item.
| n8n | Zapier | |
|---|---|---|
| Entry paid plan | €20/mo billed annually, €24 monthly (Cloud Starter), or free self-hosted | From $19.99/mo billed annually, $29.99 monthly (Professional) |
| Included work | 2,500 executions on Cloud Starter; no execution fees self-hosted | Task allowance by tier; each successful app action billed (AI steps can cost more) |
| Free plan | Community Edition, self-hosted, free | 100 tasks/mo, two-step Zaps only |
| Billing unit | Per workflow execution (whole run) | Per task (each successful app action; Filter, Formatter and Paths free) |
| Operations burden | Self-hosted: updates, backups, monitoring on you | None, fully managed |
| Catalog | 2,000+ integrations, community nodes, any API via HTTP | 9,000+ apps |
| Custom code | JS/Python nodes everywhere | Limited code steps |
| AI agents | Native LangChain and agent tooling | AI steps; Agents and Chatbots as add-ons |
| Data residency | Your infrastructure, your rules | US-centric cloud |
Which we'd pick, scenario by scenario
Office manager automating approvals and spreadsheets
Zapier. The person who owns the flow can own the tool, and at a few hundred tasks a month the premium is small enough to ignore.
SaaS product syncing thousands of events daily
n8n. Thousands of daily events on per-task billing is a four-figure monthly invoice; on self-hosted n8n it is the same server you already run.
Regulated industry: health, legal, finance
n8n. Self-hosting means customer data never transits a third-party automation cloud, which shortens every security review you will ever sit through.
This pairing is more a choice of strategy than of tools: Zapier optimizes for the person clicking, n8n for the system running. The cost gap in our three-way comparison comes from exactly this pair: a flow with six standard app actions on 1,000 leads a month uses 6,000 Zapier tasks, which puts it on the 10,000-task tier at $129 a month billed annually, while a server at about €6 a month excl. VAT does not notice. The catch we insist clients hear: n8n's price includes a job. Somebody patches the instance, watches the error queue and owns backups; if that somebody does not exist, the flat cost is a mirage and Zapier's fee is honest money. That somebody can also be an agency that runs the instance for you, which is how our clients get n8n economics without hiring for it. One licensing nuance for product builders: n8n is fair-code, free to self-host for your own operations, but embedding it in a product you sell needs a commercial license.

Frequently asked
Is n8n really free?
The Community Edition is free to self-host for your own automations: unlimited workflows, no execution fees, and you pay only for the server, from about €6 a month excl. VAT. n8n Cloud, the managed version, starts at €20 a month billed annually (€24 monthly) for 2,500 executions. The fair-code license restricts reselling n8n itself, not using it.
Why does Zapier get expensive at scale?
The billing unit. Every successful app action in every Zap consumes at least one task (AI steps cost more; Filter, Formatter and Paths are free), so cost scales with volume multiplied by flow length: a flow with six standard app actions on 1,000 records is 6,000 tasks. Platforms billing per execution, or flat like self-hosted n8n, disconnect price from flow length.
Can a non-technical team run n8n?
n8n Cloud, yes: it is managed, and the canvas is learnable. Self-hosted n8n, realistically no: someone must own updates, credentials and monitoring. That someone can be an agency; running client instances is part of what Dobify does.
