What an AI agency actually does (and doesn't): a CEO's guide for 2026

An AI agency ships production-grade automation and AI systems into businesses that wouldn't build them themselves: process automations, custom apps with AI inside, and voice and chat assistants. It doesn't train its own models, set your business strategy, replace your IT department or fix data you don't have.

The term has blurred. In 2026 LinkedIn is full of posts that open with "we help companies deploy AI", and "AI agency" now gets mixed up with software houses, consultancies and marketing shops. If you're a CEO considering one, this guide covers what an agency delivers, what decides the cost, and when not to hire one.

What an AI agency is

In practice the work falls into three kinds:

  • Process automation. For example "a bot that handles 80% of customer questions" or "a system that pulls invoices out of email into the accounting stack". Tools: n8n, Make, OpenAI/Anthropic APIs, webhooks.
  • Custom apps with AI inside. CRMs, sales panels and internal tools where AI is a core feature rather than a gimmick. Our Edu4u affiliate CRM is this kind of build.
  • Voice AI and chat AI. Assistants that make and answer calls, qualify leads and handle support conversations.

What sets it apart from a regular software house is that the whole stack is designed around AI models: prompts, output evaluation, hallucination monitoring and token-cost tuning. A classic software house doesn't do that work.

What an AI agency doesn't do (whatever the ads say)

  • Train its own models. Almost every "AI deployment" comes down to API calls to existing models (GPT, Claude, Gemini). "We'll train a model for you" is a sales line. Real training costs millions and rarely makes business sense.
  • Do business strategy. An agency will automate what you tell it to automate. If you don't know what should be automated, you need a business consultant, not an AI agency.
  • Replace your IT department. The agency builds and hands over. 24/7 operations, SLAs and compliance stay with your IT team or go into a separate maintenance contract.
  • Fix data you don't have. If your data is spread across 17 spreadsheets full of typos, the first half of the project is cleaning it up. Someone has to collect the data before the agency can work with it.

What it costs (2026)

Nobody can give you an honest price before seeing your stack, and an agency that quotes blind is guessing. What moves the number depends on the type of build:

  • Single process automation (for example lead scoring plus a Slack alert): how many systems it connects and how often it runs. The build is short. Running cost is mostly API and hosting, and on self-hosted n8n it stays flat as you scale.
  • Chatbot or Voice AI with CRM integration: the number of channels (web, WhatsApp, phone), your conversation volume and how deeply it connects to the CRM and calendar. Running cost follows volume.
  • Custom app (CRM, panel, internal tool) with AI: the number of screens and user roles, how much custom design and AI goes into it, and the integrations it needs. Dobify plans 9–18 weeks for a custom app.
  • Retainer (ongoing deployments and maintenance): sized to how much you ship each month.

A single-process automation and a multi-role CRM are very different projects. A good agency scopes the work first and quotes after that. Dobify does it after a free audit with a concrete ROI estimate.

Ask for the rate per role alongside the scope, so you can see what each part of the estimate is made of.

When hiring an agency makes sense

  • You have a specific process or problem and can measure what it costs you.
  • Nobody technical on your team knows AI models (true of most companies in 2025/26).
  • You need a prototype in 2–4 weeks to check the direction.
  • The build costs less than 3 months of the savings the automation brings.

When to hire your own engineer instead

  • You plan 5+ different AI deployments within a year, plus maintenance.
  • You handle sensitive data you don't want outsiders to touch (finance, healthcare, government).
  • You need someone on-site 9–5 for internal users (support, training).
  • Your yearly AI spend is higher than the full cost of a senior engineer on payroll. At that point an in-house hire is cheaper.

Red flags when picking an agency

  • "We'll build you your own GPT." No, they won't.
  • No concrete case studies with numbers (client savings, extra leads, hours saved).
  • A flat quote like $40k for "AI deployment" with no breakdown of the scope. That's a classic setup for scope creep.
  • No plan for handing over the code (an exit plan). You must own your code and your n8n/Make instance. If the agency keeps everything "on their side", you're locked in.
  • No data processing agreement (DPA). Under GDPR/CCPA that's non-negotiable.

Green flags

  • A free audit before the build, with a concrete ROI: how much you'll save and by when.
  • Scope split into 2–3 week milestones, each with a deliverable.
  • The architecture shown before any code: which models, where the data is stored, what the API costs.
  • Case studies with real metrics, ideally from your industry.
  • Maintenance after launch. An agency that vanishes after delivery leaves you stuck six months later.

How to run the first meeting

Show up with a specific problem, not "we want AI". Bring:

  1. One process that is expensive and repetitive, with the hours it takes each week.
  2. How it works today: who does it, with what tools, connected to which systems.
  3. The outcome you want, in measurable terms: "from 3h to 15min" or "handle 100 leads/day without new hires".

If the agency answers that brief with questions about your data and processes, that's a good sign. If it jumps to "yes, we'll do that in ChatGPT", it isn't.
